A B2B SEO Agency Judged On Pipeline, Not On Sessions

Search work for a B2B SEO agency client looks nothing like an ecommerce campaign. Nothing is bought on impulse. Somebody assembles a shortlist, three colleagues read the same page for three different reasons, and the purchase order arrives eleven weeks later. We build for that sequence: fewer pages, more depth per page, every asset aimed at a specific person in the buying committee, and reporting tied to stages in your CRM instead of a traffic curve that nobody can defend in a board meeting.

  • Buying-committee topic ownership
  • Technical and crawl remediation
  • Proof-led commercial pages
  • Sales-call question mining
  • CRM-stage attribution
01

Why B2B search programmes stall in month four

A consumer store can measure a keyword on Tuesday and see revenue by Friday. A company selling industrial filtration, ERP integration or contract manufacturing cannot. The visitor who lands from a specification query is often an engineer with no budget, bookmarking a page for the person who holds it. If the programme is graded on form fills, that engineer looks like failure. Six months later the same engineer signs a purchase order, and the attribution model takes credit for a paid search click. This mismatch is the most common reason a decent B2B SEO agency gets fired right before the work starts paying.

The fix is boring and structural. Define the stages you can actually observe, map each stage to the pages that serve it, and report on movement between stages rather than on aggregate traffic. Our Google SEO Agency Management page takes the same argument from the buyer's side, which is useful when you need to justify the budget upward.

What breaks first

  • One page trying to serve a technician, a procurement lead and a CFO simultaneously.
  • Blog content written for volume, with no route to a product or service page.
  • Sales objections never reaching the content team.
  • Weak proof: no spec sheets, no test data, no named engineers.

What we replace it with

  • Role-specific pages, each with its own decision question.
  • Cluster structures where every article has a commercial parent.
  • A monthly handover of real sales objections into the backlog.
  • Evidence blocks: dimensions, tolerances, lead times, certifications, project references.
02

Map the committee before writing a single page

In most B2B categories four roles converge on one purchase, and they search with completely different vocabulary. The person who will operate the machine searches a fault code. The person who buys it searches a comparison and a price band. The person who approves it searches risk: warranty, compliance, service coverage. A single landing page usually answers the first and ignores the other two, which is why the demo request never arrives.

Operator

Fault codes, compatibility, throughput, maintenance intervals. Wants specifics, distrusts marketing language.

Procurement

Lead time, MOQ, payment terms, shipping lanes, spare parts availability. Scans for numbers.

Technical approver

Standards, certification, tolerances, integration limits. Needs documentation, not adjectives.

Budget owner

Total cost of ownership, downtime risk, vendor stability. Wants a case with an outcome.

We build one page per role per topic, then link them so a reader can move sideways when they forward the link to a colleague. That sideways path is the single highest-leverage internal link on a B2B site, and almost nobody builds it.

03

How to score a B2B SEO agency before you sign

Use the same table we hand to prospects. Score each row from 1 to 5, and ask for evidence rather than description. A firm that cannot produce an export or a name for row three is telling you something useful.

CriterionWhat a score of 5 looks likeScore
Case authenticityNamed or anonymised client with a live URL, a start date, and a before/after export from Search Console rather than a screenshot of a rank tracker.__ / 5
Reporting transparencyRaw query and page exports every month, plus a written note on what did not work. No composite score, no invented "visibility index".__ / 5
Who executesThe strategist who pitched you is the one in the calls and on the document. Junior delivery is disclosed in advance, not discovered later.__ / 5
Pipeline literacyUnderstands your CRM stages, your qualification criteria and your sales objections, and can name the report they will build.__ / 5
Technical depthTalks about crawl behaviour, rendering, canonical logic and template-level fixes before talking about keywords.__ / 5
Committee contentShows pages written for different roles on one topic, not a single generic pillar page.__ / 5
Contract and exitClear minimum term, a defined notice period, no auto-renewal trap, and full ownership of content, data and sites you paid for.__ / 5
Sales handoverA standing loop where the sales team reports lead quality back into the content backlog each month.__ / 5
TotalUnder 24: keep looking. 24–32: workable, set expectations in writing. 33+: strong fit for a long cycle.__ / 40

Print it, score three agencies independently, then compare notes as a group. The disagreement is usually more informative than the totals.

Two contract clauses deserve a second read. First, the notice period: a 90-day exit on a 12-month term is a 15-month commitment. Second, asset ownership: if the strategy document, the content calendar and the tracking setup leave with the agency, you are renting an outcome you cannot audit. Our own terms are 30-day notice after an initial three months, and everything ships in a folder you keep. If your current agency will not show you the crawl export, that is your answer on row two.

04

The programme we run, in order

Every engagement starts with the same four weeks, because guessing at the starting position wastes the first quarter. If the fundamentals of the channel are still unclear to your team, write down a plain-language definition of search optimization first, then compare it line by line against what your current vendor reports. Most reviews reveal two different definitions in the same room.

  1. Search and pipeline review

Query-to-revenue mapping, competitor page inventory, CRM stage definitions, and a list of the ten questions your sales team answers most often.

  2. Topic backlog with owners

Each topic gets a target role, an intent, a page type and a commercial parent. Nothing enters production without all four.

  3. Technical sprint

Crawl budget, indexing, template performance, schema for products, services and FAQs, plus internal link rules the in-house team can follow.

  4. Commercial page rebuilds

Service and product pages get proof blocks, comparison tables, and the specification detail an engineer will actually read.

  5. Authority work, quarterly

Trade publications, associations, supplier directories and technical guest contributions. Slow, unglamorous, durable.

  6. Stage report and next backlog

Movement between stages, page-level lead counts, and the three decisions we need from your side next month.

05

Three programmes, described narrowly

Details are masked at client request. Figures come from CRM counts and Search Console, measured from kickoff.

Industrial components · EU5 → 23 quotes/mo

Six months. Rebuilt forty product pages around tolerance data, then routed every blog article to its commercial parent.

Logistics software · USMQL→SQL 18% → 31%

Nine months. Fewer pages, role-specific copy, and a qualification question added to every form path.

Contract manufacturer · UK6 named accounts

Eleven months. Search became the first touch on six accounts that closed above the average deal size.

06

What we ask of your team

Search fails quietly when the client side has no owner. We need one internal name who can approve copy within five working days, one hour a month with a salesperson, and read access to your analytics and CRM pipeline view. That is the whole list. Anything else we do ourselves, including briefing your engineers for technical detail.

The counterpart is that you will always know what we are doing and why. Every deliverable is dated, every recommendation carries a reason, and every month ends with a short written note that says what moved, what stalled, and what we are changing. If the honest answer is "nothing moved because the dev ticket sat in the queue", that is what the report will say.

Questions that come up in procurement

How long until search contributes to pipeline?

Expect the first qualified conversations in month three to five for an established domain, and month six to nine for a site with thin authority. Long cycles add lag to reporting, not to ranking.

Can you work with our in-house content team?

Yes, and it usually works better. We supply briefs, page structures and internal link rules; your team writes in your technical voice; we edit for search intent and proof.

Do you guarantee a number of leads?

No. Anyone who does is pricing a risk they cannot control. We commit to scope, cadence, transparency and defensive technical work.

What if we already have an agency?

We will review the current programme first and tell you what is working. Sometimes the recommendation is to keep it and change two things.

How do you attribute a lead to search?

First-touch and last-touch both, plus a self-reported field on the form. Where the CRM supports it, we track stage movement per landing page.

Is link building part of the scope?

Only earned placements in trade media, associations and technical directories. No bulk purchases, no private blog networks, no guest-post farms.

If your marketing and sales teams still disagree about what a good lead looks like, fix that before hiring anyone. Our SEO Services page covers how the two functions share one definition of demand, which is usually the cheapest win available.

Experience

B2B search programmes run since 2015 across industrial, SaaS, logistics and professional services categories in the US, UK and DACH region.

Method

Committee mapping, proof-led page structures, monthly raw exports and a written note on what stalled. No composite dashboards.

Accountability

One named strategist per account. 30-day notice after three months. All assets, tracking and documents remain yours.
